The brand had strong word of mouth and a growing subscriber base. However, their fulfillment operation was quietly killing their retention numbers.
Their 3PL was a generalist warehouse. It treated monthly subscription batches like any other one-off order — which meant the process broke down every single cycle. Ship windows were missed. Pack-outs were inconsistent. Subscribers were receiving the wrong insert for their renewal month, or nothing at all.
On top of that, their toothpaste was imported from an overseas manufacturer. Customs clearance delays were cascading directly into fulfillment delays. Because the brand had no visibility into inbound inventory timing, they couldn’t reliably promise their subscribers a delivery window.
Argents redesigned the brand’s supply chain around the subscription model itself — not the other way around. That distinction matters. Most 3PLs try to adapt general fulfillment workflows to subscription. We build the workflow around the billing cycle from the start.
First, we took over ocean freight from their overseas manufacturer. Our team established a monthly freight calendar aligned to the brand’s billing and ship windows. Specifically, we built in a two-week buffer between product arrival and the batch ship window — so customs delays no longer cascaded into subscriber delays.
At our Chicago facility, we built out dedicated subscription fulfillment workflows. New subscriber welcome kits and renewal shipments run through separate lanes with separate packing specs. In addition, insert and collateral versioning is managed in our WMS — not a spreadsheet — so seasonal campaigns and loyalty milestone pieces are never mixed up.
Every monthly batch carries a guaranteed 72-hour fulfillment completion SLA. Therefore, the brand can now publish delivery windows to their subscribers with confidence — and hit them.
Returns are a reality in subscription commerce. Because the previous operation had no defined returns process, every return was a one-off problem. We built a 48-hour returns-to-restock workflow with exception reporting so the brand could see patterns — damaged product, wrong address, subscriber pauses — and act on them.
Finally, for reactivation campaigns, we manage pick-and-pack for re-engagement kits as a separate SKU with its own fulfillment rules.
